Great question. Hard to give a suggestion without more context, but generally I'd say: use your discernment and strive for win-wins. This is not meant to enable toxicity / bad management, but rather drive empathy on the reportee side.

This makes me think of the book Extreme Ownership. The author preaches this concept quite often. I feel like this is also a fundamental thought in the back of the mind of just about any hiring manager... yes "can they do the job" is front and center, but also "are they going to make my life difficult" (which one can do even while getting the "job" done) is probably floating around back there somewhere too. It was for me.

Agree that it's at least in the back of their minds. Kind of like the airport test ("would you want to be stuck in an airport with this person?").

Good call on Extreme Ownership book, I'll have to revisit that one as it's been awhile since I read it.
